I loved the Ernesto twist as well. He was the best example of a twist villain in the past few years, with the exception of King Candy who was also great imo.

I think what you see today with animation is that bland sells. I would like to see another great villain like Ursula or Hades or Frollo again (or even someone on level wtih Facilier/Bowler Hat Guy! lol), but the crew of people working at Disney now clearly are not capable of it--or anything besides buddy roadtrip comedies apparently.
Waternoose and Hans are still the best of the twists, imo. I'm not sure any surprise villain could stand out as much now as in those early days since we all know it's going to happen going in, which keeps it from being a surprise to anyone. Syndrome and King Candy are decent villains (shockingly), but the former I have a hard time thinking of as a surprise considering the character is just a cameo at the beginning not a recurring character whose true intentions are only revealed at the climax.

The worst are probably the villains from Zootopia and Big Hero 6. Thematically they fit with the themes of the films, but it's so forced, and they come off more as whiny and petty rather than threatening. But I guess almost all surprise villains come off that way once they reveal their motivations.

Bellweather was really bad, the weakest part of Zootopia. Yokai had an interesting design and powerset and came off as very creepy and threatening, but all that gravitas was lost when he unmasked himself.

well Hans can still be salvaged into an awesome old school villain in the sequel. Just have him obtain a source of power and a spiffy new outfit and give him a real villain song, not one disguised as a cute romantic duet (if you buy that.)
but I dont think they'll do that, actually I was thinking with Disney being so PC and scared of offending anyone nowadays maybe they feel making these awesome fun to love villains like the old days makes them look bad, like maybe they fear certain people will think they are glorifying evil... I could see them feeling that way about Hans if they ever thought to go the old school route with him.

Maybe we're going through a phase like how it was in the 70s with the villains. Maybe it'll bounce back... But I'm not counting on it.
